The Revenue Follow-Through Framework

A five-stage operating framework for small and mid-size B2B teams: what has to exist between someone filling in a form and that inquiry becoming revenue. Free to reference, adapt, and cite.

DEFINITION

What does a revenue operations consultant do?

Revenue operations (RevOps) connects marketing, sales, and follow-up into one operating process: a defined capture point for every inquiry, agreed qualification criteria, an owner for every lead, an agreed response time, and a shared report. A revenue operations consultant builds and implements that process — often inside a CRM such as HubSpot or Zoho — so inquiries keep moving without depending on memory or goodwill.

The five stages

Each stage answers one question and produces one artifact. If a stage's artifact does not exist, leads leak at that stage — the table doubles as a diagnostic checklist.

StageQuestion it answersArtifact you should be able to openCommon failure
1. CaptureWhere do leads enter? One agreed capture point per channel (form, WhatsApp, phone log) — nothing lands in a personal inbox by default.Inquiries live in four places and nobody checks three of them.
2. QualifyWhat makes a lead good?Written qualification criteria: what counts as a fit, and what gets a polite decline.Every team member applies a different standard, so routing is arbitrary.
3. RouteWho owns it?Routing rules in the CRM: every new lead gets exactly one owner, automatically.Leads are assigned by who happens to notice them.
4. RespondWhat happens next?An agreed response SLA with a simple follow-up sequence for each stage.Response times vary from minutes to days depending on workload.
5. ReportWhat did we learn?A monthly review of lead quality, response times, and conversion steps — against the written definitions.Reporting counts volume, so quality problems stay invisible.

Frequently asked questions

What does a revenue operations consultant do?

They connect marketing, sales, and follow-up into one process: lead capture, CRM stages, routing, ownership, and reporting — so every inquiry has an owner and a next step. In practice this usually means CRM configuration, routing rules, response SLAs, and a shared report, implemented and then handed over to your team.

What does RevOps actually do?

RevOps removes the gaps between marketing and sales: leads that arrive but are never contacted, pipeline data that does not reflect reality, and teams that each measure success differently. Its job is a shared lifecycle with definitions, owners, and reporting both teams trust.

What is the difference between RevOps and DevOps?

They share a suffix and nothing else. DevOps optimizes software delivery — how code moves from commit to production. RevOps optimizes revenue delivery — how inquiries move from first contact to closed business. If you are a business owner deciding between them, you almost certainly need the second.

What's the difference between sales ops and RevOps?

Sales operations owns the CRM, territories, and deal pipeline inside the sales team. RevOps extends the same discipline upstream to lead capture and marketing systems, so the whole journey — form fill to closed deal — is one measured process rather than two handoffs.

Do small businesses need RevOps?

Not the department — the process. You need RevOps practice when leads arrive through more than one channel and follow-up ownership becomes unclear. Most service businesses get there somewhere between their first and fifth lead source, before a full-time RevOps hire makes sense.
